CALEB LUCAS

Staff Engineer & Fractional CTO · Engineering Systems Architect

About

10+ years turning ambiguous domains into production systems, and inconsistent engineering practice into explicit, adopted standards. Architected the operational, delivery, and organizational systems behind three companies: a deterministic business-process platform with hand-engineered durable, idempotent workflow processing (Treffa); an AI-native delivery methodology that shipped a regulated product line ~35% faster than budgeted (TreuCheck); and the architecture standards, cross-team integrations, and observability stack for a fintech engineering org (CollectAI).

Summary

Deterministic appointment-readiness engine

Highlights

Architected a deterministic appointment-readiness engine as an explicit state machine, replacing manual chase-ups and inconsistent pre-appointment preparation with automatic prerequisite tracking and escalation.

Eliminated silent double-sends and lost reminders in a multi-channel patient/client outreach system by hand-engineering claim-based, idempotent processing, achieving workflow-engine-grade reliability on a ~€50/month infrastructure budget instead of the cost of operating a dedicated orchestration cluster.

Result: live in production with a paying practice; prerequisite chasing the practitioner reports consumed ~15% of their working hours now runs as a governed system, with escalation triggered automatically when prerequisites stall.

Drew a deliberate architectural boundary: LLMs assist drafting and summarization; every operational decision stays deterministic and rule-governed.

Summary

Led core engineering initiatives and platform architecture.

Highlights

Own the architecture and technical direction of the Core Model communications platform: Comms 2.0 replaced ad hoc feature delivery with scalable foundations for multi-recipient messaging, placeholder resolution, and inbound-message processing (MVP shipped H2 2025, fully retiring the legacy delivery system it replaced), so future communication capabilities ship without re-architecting the core.

Rebuilt the Consumer Contact Service around domain-driven design, later cited by a peer engineer as a candidate benchmark for cross-org standardization. Contributed to setting engineering standards org-wide: helped drive collaborative, team-wide adoption of Architecture Decision Records as the decision-making process, and resolved cross-team architecture disagreements through influence, not authority.

Raised a platform gap that led another team to build new observability tooling, while leading a squad through reorganization and developing a direct report to promotion.

Designed and validated a repeatable engineering delivery methodology by building TreuCheck (Temporal-orchestrated): explicit division of labor between AI-accelerated implementation and human-owned architecture and quality gates, delivered ~35% faster than budgeted with architectural integrity intact.

Took the Coms domain from frequent incidents to roughly seven consecutive incident-free months (April–November 2024) through targeted retry and error-handling work, alongside early SLI/SLO adoption in the team; separately, made a self-hosted-vs-paid build-vs-buy call on PDF rendering on infrastructure-cost grounds, still the org's standing rendering service two-plus years on, and reasoning independently repeated at a different company.

Summary

Founded and architected a production computer-vision system solo.

Highlights

Founded and architected a production computer-vision system solo, end-to-end: edge hardware (Luxonis OAK-4D Pro), a cloud inference pipeline (rally/ball/action detection, chunked processing under memory constraints), and a player-facing portal, turning raw court footage into automatically delivered highlights without manual editing.

Automated highlight-generation workflows, cutting post-processing time by an estimated ~85%; piloted the system live with a padel club, with two more in the pipeline.

When real technical and market data showed no viable path to venture scale, made a disciplined, criteria-based decision to close the company rather than continue in a diminished state, a judgment signal advisory work is sold on.
